Start with clear boundaries, explicit handoffs, and a small first release. The most useful systems make their responsibilities clear and leave a trail that people can understand.

Start with an observable outcome

Define what a completed task looks like before selecting a model or connecting a tool. A useful outcome has an owner, a deadline, and evidence that can be checked. “Prepare an approved customer reply” is more actionable than “automate support.”

Give each step one responsibility

Separate retrieval, reasoning, and execution. Small steps make failures easier to locate and let teams change one integration without rewriting the whole workflow. Pass only the context that the next step needs.

Design the exception path first

Decide where incomplete data, uncertain answers, and unavailable services go. Use bounded retries for temporary failures and a human queue for decisions that require judgment. An exception is a normal state, not an afterthought.

Release one useful slice

Begin with a representative set of tasks. Compare the result to a human-reviewed baseline, inspect errors, and expand only when the team can explain the behavior. Keep a versioned record of prompts, tools, and policies.

Choose one workflow, name its owner, and write down what a good result looks like. Then test a small, reviewable slice before adding more autonomy.
